Overview

Executive Summary

From two recurring customers and ₦10k/month to a predictable inbound growth system generating ₦5.25M in tracked sales.

In January 2023, U & I Deliveries launched as a water distribution startup in Lagos, Nigeria. Growth depended almost entirely on referrals and repeat purchases from a very small customer base. The business had no website, no measurable online presence, no structured customer acquisition strategy, and no visibility on Google Search or Google Maps.

Rather than immediately investing in paid advertising, I designed and implemented an end-to-end inbound growth system focused on capturing existing demand, improving local visibility, optimizing the customer journey, and building operational processes that could support sustainable growth.

The strategy combined Local SEO, Google Business Profile optimization, search intent research, conversion optimization, WhatsApp-first ordering, operational reporting, customer retention, and analytics.

Over time, the business evolved from serving just two recurring customers into a business generating approximately ₦320,000–₦400,000 in recurring monthly revenue, serving 30–40 active customers, generating over ₦5.25 million in tracked sales, and establishing a repeatable customer acquisition system that continues to generate inbound demand.

Key Insight
Systems > Tactics

Sustainable growth comes from building systems rather than relying on isolated marketing tactics. By improving discoverability, reducing friction, and implementing measurement, it is possible to generate significant business growth without relying exclusively on paid advertising.

Company Overview

About U & I Deliveries

A water distribution startup in Lagos, Nigeria, serving both residential and commercial customers.

Business Profile

Company: U & I Deliveries Ltd
Industry: Water Distribution & Logistics
Headquarters: Lagos, Nigeria
Business Model: B2C / B2B
Products: Bottled Water, Sachet Water, Water Tanker Services, Dispenser Bottle Refills
Primary Delivery Channel: WhatsApp

The business had a strong operational foundation but lacked the systems required to generate predictable growth. The founder was already managing logistics, suppliers, and a small customer base, but without a structured approach to acquisition, growth was slow and inconsistent.

03
Problem Statement

The Business Challenge

The business was invisible to customers actively searching for water delivery services.

  • No website or measurable online presence.
  • No Google Business Profile visibility.
  • No search engine presence or SEO strategy.
  • No customer acquisition funnel or lead tracking.
  • No reporting infrastructure or analytics.
  • No CRM or marketing automation.
  • Customer acquisition relied almost entirely on referrals.
The Core Issue

Businesses often assume they need more advertising when the real issue is poor visibility, weak positioning, or an inefficient customer journey. U & I Deliveries had a solid operational foundation but was essentially invisible to its potential customers.

The Gap

The business had no digital footprint, no way to capture existing demand, and no system to measure or optimize performance. Every component of a modern customer acquisition engine was missing.

05
The Approach

Growth Strategy

An end-to-end inbound growth system designed to capture existing demand and build a scalable acquisition engine.

1
Demand Capture

Rather than creating demand through advertising, the focus was on capturing demand that already existed.

2
Local SEO

Optimized the business for high-intent local searches by targeting relevant commercial keywords and improving local relevance.

3
Google Business Profile Optimization

Completely rebuilt the Google Business Profile with optimized categories, products, services, descriptions, business information, photos, and ongoing updates.

4
Conversion Optimization

Simplified the customer journey by reducing friction between search intent and placing an order. Customers could move seamlessly from Google Search to WhatsApp.

5
Operational Systems

Created standardized processes for handling inquiries, deliveries, supplier coordination, and customer follow-up.

6
Measurement

Implemented reporting mechanisms to monitor visibility, customer acquisition, recurring customers, revenue, and operational performance.

06
The Funnel

Customer Journey Design

A frictionless path from search to order, designed to capture high-intent customers at the moment they're ready to buy.

Google Search Google Business Profile Customer Reviews WhatsApp Order Delivery Repeat Purchase Referral
Frictionless Conversion

Every step in the journey was designed to be as simple as possible. Customers could move from a Google search to placing a WhatsApp order in under 30 seconds, eliminating unnecessary friction points that typically cause drop-off.
